Product Owner focused
Using Agile Scrum principles, the Product owner from each Agile scrum team will work to ensure that features are aligned to the overall goal of the delivery of the larger product. It is important to ensure that features are not duplicated or conflicting across Agile scrum teams. Utilizing this focus, individual Agile scrum team product owners would attend the Scrum of Scrums ceremony. A senior Product owner architect leads the ceremony to facilitate collaboration and work to remove or find resources to remove impediments for the individual teams.
The senior Product owner will be responsible for maintaining the larger feature backlog. In a scaled Scrum approach the Product owners develop a feature log with the goal of refining this frequently. This supports Agile scrum teams working as independently as possible. Features must be well defined as user stories to support the collaboration during this ceremony.
Scrum master focused
Identification of issues impacting an Agile scrum team is one of the primary deliverables that a scrum master has in facilitating daily stand up ceremonies. With a larger product delivery focus these issues take on greater importance in terms of collaboration with other Agile teams. Many organizations hold a Scrum of Scrums that focuses on the challenges that individual scrum masters are encountering in their scrum teams. The idea is not one of providing status but, of identifying potential solutions with other scrum masters who may be impacted by these issues. Scrum masters can also review team allocations so that in the event that a team member’s skills are needed by another team, there is the ability to reallocate that resource within the program when the delivery of features align. This provides quick resolution to resource challenges, keeps the communication between members of the larger scaled Agile Product Scrum of Scrums and minimizes the need to insert new resources into a product that have not been engaged in any of the Agile working teams. This ceremony is facilitated by a senior Scrum of Scrums leader who is focused on keeping the various teams in sync with the larger product delivery for the sponsor.
